How it actually happened.

Before

Jackenson was the bottleneck on everything customer-facing. He was answering Circle DMs at 11 pm, copying-and-pasting refund replies at 7 am, and shipping the newsletter himself most weeks. Revenue was growing; his calendar was screaming.

Why VAs hadn't worked

He'd tried. Two rounds of three VAs over 14 months. Quality variance was the problem, not the people, each new hire needed 4-6 weeks of his own SOPs before they were net-positive, and turnover wiped that investment twice.

What we did in week 1

The Pod Operations Lead (POL) shadowed every team member. We documented 47 SOPs across support, community, content ops, and admin. Mapped the tool stack (Circle, ConvertKit, Stripe, Notion, Slack, Calendly, ClickUp). Met every person on Jackenson's existing team, including the two VAs we'd later replace.
